Most feedback tools train teams to optimize for frequency. Highest vote count goes to the top, everyone feels fair, and the roadmap ships. If you are stuck with spreadsheets, switch from vote count to dollar-weighted demand. Keep vote count as a weak signal, but add weighted pipeline, weighted expansion potential, and retention risk. Define a simple scoring model: demand score = pipeline exposed + expansion upside + churn risk reduction. Then multiply by confidence and divide by estimated effort.
Use strict normalization. "Reminder automation" and "no-show reduction" map to one feature family. Attach evidence links from CRM notes or call transcripts. Require a named account owner for each dollar estimate. If no owner is willing to stand behind a number, confidence should drop.
This framework is not perfect, but it immediately exposes where vote-heavy items are economically lightweight and where low-volume asks are high-impact.

The Scaling Problem
As sales volume grows, manual weighting decays. Teams stop updating estimates, expansion data lags, and confidence becomes performative. At around $10M ARR, stale estimates are almost as dangerous as no estimates. You begin funding roadmap bets with outdated assumptions while reps negotiate against current market pressure.
There is also political drift. When the scoring sheet is hard to maintain, exceptions multiply. Exceptions become precedent, and precedent becomes chaos. The process still exists, but no one trusts it.
